The Challenge

After being acquired by a larger financial institution, the Client faced complex challenges in integrating and harmonizing fee processing systems across the two entities. To align with the acquiring firm’s framework, the Client needed to overhaul its existing fee structure, prompting the launch of a strategic fee consolidation program. RGP was engaged to define the path to the target state and facilitate fee harmonization and migration. RGP developed strategic transition plans, conducted business analysis, oversaw project management, and led technical and business testing to ensure a seamless transition to a unified platform, while providing ongoing strategic advisory and support across impacted business areas.

What We Did

RGP deployed a technology integration expert and business analyst to work across both firms, documenting the target state fee structure, gathering migration requirements for each fee, and developing integration plans for a smooth transition to a unified platform. Collaborating with Finance, Banking, and Technology teams, we created a fee consolidation playbook, a detailed dependency matrix, and a decommissioning strategy. RGP provided ongoing program oversight, ensuring changes were implemented within acceptable risk levels while driving process improvements alongside integration efforts. Finally, RGP oversaw end-to-end testing, including test case creation, execution, and issue remediation.
