The Challenge
Following a major acquisition, the Client aimed to streamline operations and leverage synergies by transitioning from a vendor-supported back office to the acquired company’s in-house technology platform. This involved retaining two sets of middle and front office systems while consolidating the back office. The integration posed unique challenges, requiring coordination across a large program to realign services with the bank’s operational framework, including managing dual back-office systems and meeting regulatory requirements. RGP supported this three-year initiative with strategic planning, program management, and business analysis for the Middle Office Product Team’s diverse portfolio.

What We Did
RGP assembled a cross-functional team of business analysts and program managers with product knowledge to lead the integration of the middle office product and technology teams. Over three years, the team conducted analyses, built project plans, drafted requirements, created and executed test plans, and coordinated weekend conversion events. RGP identified dependencies, managed risks, and tracked progress using JIRA dashboards, providing real-time updates on program milestones. Through close collaboration with multiple teams, RGP played a crucial role in helping the client streamline and enhance the middle office function.
